One of the most common questions we hear from business leaders considering AI is: "Should we

do a pilot first, or just go all in?"

It's a fair question with no one-size-fits-all answer. But there is a clear framework for making the

right decision — and getting it right can save you tens of thousands of euros and months of wasted

effort.

Let's break down when a pilot makes sense, when full deployment is the smarter move, and how to

design a pilot that actually gives you the information you need.

What Is an AI Pilot?

An AI pilot (sometimes called a proof of concept or POC) is a limited-scope deployment of an AI

system. It tests whether the solution works for your specific business before you commit the full

budget.

Typical pilot characteristics: — Focuses on one workflow or one department — Runs for 4–8

weeks — Uses a subset of your data — Involves a small group of users (5–15 people) — Costs

20–30% of the full project budget

The goal isn't to build a production-ready system. It's to answer three questions: Does the

technology work with our data? Will our team actually use it? Does the business case hold up in

practice?

When to Run a Pilot First

  1. You've never deployed AI before

If this is your company's first AI project, a pilot dramatically reduces risk. You'll learn how your team

responds to AI, how your data performs, and what operational challenges emerge — all at a

fraction of the cost.

A 2025 Boston Consulting Group study found that first-time AI adopters who started with pilots

achieved 3.2x higher eventual ROI than those who jumped straight to full deployment.

  1. The business case is uncertain

If your ROI calculation relies on assumptions you can't verify (e.g., "We think AI can automate 70%

of this process, but we're not sure"), a pilot gives you real data.

  1. Your data quality is unknown

AI performance depends heavily on data quality. If you're not confident your data is clean,

structured, and comprehensive enough, a pilot will reveal data issues before you've invested the

full budget.

  1. Stakeholder buy-in is mixed

If key decision-makers or users are sceptical, a pilot provides tangible proof. It's much easier to

secure full project approval when you can show real results rather than projected ones.

  1. The project budget exceeds €50,000

For larger investments, the risk mitigation value of a pilot is significant. Spending €10,000–€15,000

to validate assumptions before committing €50,000+ is simply smart business.

When to Skip the Pilot and Go Straight to Deployment

  1. The problem is well-understood and the solution is proven

If you're automating a common workflow (email triage, lead scoring, document classification) with

established AI approaches, a pilot may be unnecessary. The technology is mature, the patterns are

well-known, and the risk is low.

  1. You've already done a pilot (or the vendor has case studies from

similar businesses)

If your AI partner has successfully deployed the same solution for a business similar to yours, their

track record serves as your validation. Ask for references and detailed case studies.

  1. Time is a competitive factor

If your competitors are already using AI and you're losing ground, the opportunity cost of a 6-week

pilot might outweigh the risk reduction. In fast-moving markets, speed matters.

  1. The project is relatively small

For projects under €15,000, the cost of a formal pilot (€3,000–€5,000) represents a significant

percentage of the total budget. At this scale, it may be more efficient to deploy the full solution with

a money-back guarantee or performance-based pricing.

  1. You have strong internal data capabilities

If your team already manages clean, well-structured data and has experience with digital tools,

many of the unknowns that pilots reveal are already known.

How to Design a Pilot That Actually Works

If you decide to run a pilot, here's how to make it useful rather than just performative:

Define success metrics before you start. "The pilot was interesting" is not a success criteria.

Instead: "The system correctly processed 85% of test documents" or "Response time improved

from 4 hours to 20 minutes for the pilot group."

Use real data, not test data. Pilots with synthetic or cherry-picked data produce misleading

results. Use actual business data — messy, incomplete, and all.

Include sceptics in the pilot group. If you only test with enthusiasts, you'll get artificially positive

results. Include some team members who are neutral or mildly sceptical. Their feedback will be the

most valuable.

Set a hard deadline. Pilots should run 4–8 weeks. Longer pilots lose momentum and become

endless "experiments" that never lead to decisions.

Budget for the full deployment decision at the end. Before the pilot starts, agree on what

results would trigger a "go" decision and what results would trigger a "no go." This prevents the

pilot from ending in indecision.

The Pilot-to-Production Gap

One critical warning: a successful pilot doesn't automatically mean production is easy.

The gap between "it works in a pilot" and "it works at scale" is real. Common issues that emerge

during scaling:

because the technology doesn't work, but because organisations underestimate the scaling effort.

To bridge this gap, budget an additional 30–40% beyond the pilot cost for scaling, additional

testing, training, and integration work.

The Hybrid Approach: Phased Deployment

For many businesses, the smartest approach is neither a traditional pilot nor a full deployment —

it's a phased deployment:

Phase 1 (Weeks 1–6): Deploy the full solution to one department or workflow. This is more

complete than a pilot but more contained than company-wide deployment. Cost: 40–50% of total

budget.

Phase 2 (Weeks 7–10): Based on Phase 1 results, expand to additional departments or workflows.

Refine based on real-world feedback. Cost: 30–40% of total budget.

Phase 3 (Weeks 11–13): Full company deployment with comprehensive training. Cost: remaining

10–20% of budget.

This approach gives you real production experience (not just pilot data) while limiting your risk
